AI for fleet operators: routing, quoting and customs checks

Your TMS, telematics, quoting and maintenance systems may already contain the inputs for useful AI. We identify the two or three workflows worth testing, run a measured pilot, and build the approved system on your data and brand.

The challenges we see

Four patterns come up in almost every one of the fleets and carriers we work with. If one sounds familiar, that is usually where to start.

Late loads trigger manual re-planning

Symptom

When a truck is delayed or a stop is added, a dispatcher rebuilds the run across the TMS, phone calls and a spreadsheet.

Quotes lack lane context

Symptom

A quote can depend on who answers because prior rates, win/loss history and lane margin are spread across systems.

Border documents checked too late

Symptom

Classification, invoice and shipment fields are reviewed line by line, so mismatches can surface close to filing or departure.

Capacity and parts bought reactively

Symptom

Maintenance demand and subcontracted capacity are reviewed after a breakdown or gap appears, leaving less time to compare options.

Practical AI uses

Four uses we would consider first. Each one runs on data most teams already have.

Use case 01

Dynamic route re-planning

What it does
Flags late-running loads and proposes a revised stop sequence and ETA when a delay or order change arrives. A dispatcher reviews and approves every change.
Data it needs
Telematics events, order and stop data, vehicle constraints and delivery windows.
Time to first value
8–12 weeks

Use case 02

Lane pricing and quote assistant

What it does
Drafts a quote from comparable lane history, current capacity inputs and fuel assumptions; shows the source loads and missing fields before a salesperson sends it.
Data it needs
Historical quotes, win/loss outcomes, carrier rates and fuel assumptions.
Time to first value
6–10 weeks

Use case 03

Document and classification check

What it does
Suggests a tariff code from prior entries and checks commercial invoices and shipment fields for conflicts before filing. A broker or customs specialist makes the final decision.
Data it needs
Past entries, commercial invoices, product descriptions and your approved broker code list.
Time to first value
8–12 weeks

Use case 04

Parts and carrier planning

What it does
Forecasts near-term demand for selected parts and subcontracted capacity, then flags reorder or sourcing decisions for review.
Data it needs
Maintenance and work-order history, fleet age and mileage, parts usage, supplier lead times and carrier capacity records.
Time to first value
10–14 weeks

How we implement

Four steps, with a decision point after each. You can stop after any of them and keep what was built.

  1. 01 · 2–3 weeks

    Diagnose

Review routing, quoting, customs and procurement workflows with dispatchers, sales, brokers and maintenance leads. Set a baseline and check data access.

You get: a ranked use-case list with baseline, expected value, effort and data gaps

  2. 02 · 6–10 weeks

    Pilot

Run one use case for one depot, fleet segment or lane set against a baseline agreed before work starts. Keep human approval in the loop.

You get: a working pilot and a go / no-go report with measured results

  3. 03 · 4–8 weeks

    Integrate

Connect approved inputs and outputs to the relevant TMS, telematics or business systems. Set permissions, monitoring and user training.

You get: a production workflow with monitoring and an operating runbook

  4. 04 · Ongoing

    Scale

Extend to more depots, lanes or workflows only after the agreed threshold is met. Transfer ownership to your team.

You get: a rollout playbook and handover your team owns

Expected outcomes

These are estimates, not client results. We confirm or revise each one against your own baseline during the diagnosis.

Estimate 3–7%1 fewer empty or avoidable kilometres
Estimate 40–60%2 shorter time to prepare a quote
Estimate 2–5 h3 dispatcher time saved per week
Estimate 10–18 mo4 estimated payback on a first use case
  1. Estimate for a first route-replanning pilot. Depends on baseline route quality, telematics coverage, order-change volume and drivers and customers accepting approved resequencing.
  2. Estimate for a quote-assistant pilot. Depends on searchable quote history, consistent lane and rate fields, and a person reviewing each quote before it is sent.
  3. Estimate for a first route-replanning pilot. Depends on current weekly re-planning volume, how much data is already structured and whether the dispatcher approves each change.
  4. Estimate for a first project. Depends on pilot and integration cost, validated fuel and time savings, and adoption; excludes new telematics hardware and wider process redesign.

Questions fleet owners, carrier operators and operations managers ask

Something else on your mind? Ask us directly.

Do we need to replace our TMS?

No. We can start with approved exports or APIs from the TMS and write back only the fields and actions you approve. The diagnosis confirms what your current systems can support.

Will this work with a mixed or older fleet?

Usually, if the pilot has enough usable tracking and maintenance data. We can start with a defined subset of vehicles and use approved manual fields or another data source where coverage is missing.

Who owns the models and the data?

You do. Models, code and data stay in your environment or your cloud account. We don't reuse your data to train anything for other clients.

How much of our team's time does a pilot take?

Plan on about four hours a week from a dispatch or operations lead, plus a few hours from IT at setup. We confirm the actual commitment after reviewing data access.

What if the pilot misses its target?

We agree the target and baseline before we start. If the pilot falls short, you get a written explanation of why, and you are not committed to the next phase.
